Finding a factory in China is easier than ever. But that’s only one part of successful sourcing. Over the past few months, we’ve seen many buyers struggle with supplier decisions, hidden costs, product issues, and complex orders during the sourcing process. Here are a few real cases and how we helped solve these problems.
Factory Was Ready. But Shipping Cost Almost Killed the Deal
A Moroccan sports product seller wanted to import 1,000 shaker bottles. He had already found a factory in China and was happy with the product quality. The product cost was $3,000. However, the factory only handled production and left international shipping arrangements for the buyer. The freight quote he received was $1,500 — 50% of the product value.
The reason was simple: for small-volume shipments, arranging international logistics independently often comes with higher costs. Without stable shipping channels, consolidation options, or sufficient shipment volume, it is difficult to get competitive freight rates.
How we helped
Since we already handle many shipments to Morocco, we could combine his order with other Morocco-bound shipments and get a better freight rate. We purchased the products directly from the factory and arranged the shipping process. The final shipping cost was only $500, saving the customer $1,000.
His Glass Cups Kept Breaking. The Solution Was Not a New Mold.
A glassware seller had been dealing with the same problem for months. Almost every shipment had some broken items, leading to customer complaints and refunds.
He asked the factory to improve the packaging. The factory suggested redesigning the packaging to fit the product shape. However, this required custom tooling. The sampling cost alone was several hundred dollars, and the new packaging would add another $1,000 for 5,000 cups.
How we helped
We found that the problem was not the packaging material itself, but the lack of cushioning space inside the original packaging. So we recommended him honeycomb paper sleeves. They work like bubble wrap. Once expanded, the paper creates a honeycomb structure that adds a layer of cushioning around the glass cups. They could also fit into the original boxes, so there was no need to make new molds.
The new packaging only added $0.1 per cup, costing an extra $500 for the whole order and saving nearly $1,000 compared with the factory’s solution. After the cups and packaging arrived at our warehouse, we replaced the packaging and prepared the shipment. The customer received the goods with zero broken items.
He Wanted to Automate Factory, But No Supplier Had a Solution
Our Bulgarian client runs a clothing factory. Labor costs had been increasing over the years, so he wanted to upgrade part of his sewing production line from manual work to full automation.
He contacted several equipment suppliers in China, but most of them only offered standard machines. None of them could provide a complete automation solution for his needs.
How we helped
Before recommending any equipment, we first needed to understand how his factory actually operated. We asked the client to record videos of his production line and send us finished products and parts for review.
We took all the information to one of our long-term equipment partners and worked with the factory owner to analyze every production step, identify which processes could be automated, and design the most suitable production line.
We recorded the process and shared the videos with the client. After reviewing the complete plan, he confirmed that the solution matched his production needs and quickly approved the project. Less than two months later, he placed a million-dollar order.
Before shipment, we visited the factory for final inspection, checking the equipment models, quantities, and configurations, and testing the machines. We also recorded installation videos for the customer. The equipment would arrive in about 50 days, and we could help arrange engineers for on-site support if needed.
He Found 3 Suppliers on Alibaba, But Who Could He Trust?
An Australian buyer wanted to source bamboo kitchen products from China. After searching on Alibaba and communicating with several suppliers, he narrowed his options down to three factories that seemed to meet his requirements.
However, he wasn’t sure which supplier was the right choice for long-term cooperation. Testing samples from all three factories would also cost hundreds of dollars in international shipping, so he wanted us to help evaluate the suppliers and check the product quality.
How we helped
We had already worked on many bamboo product projects, including bamboo kitchenware and other household items. Through years of sourcing experience, we built relationships with reliable bamboo manufacturers and knew which factories were suitable for different product needs.
One of our long-term partner factories started as a small manufacturer. After years of cooperation and continuous orders from us, it expanded its production capacity.
When we shared the customer’s requirements, this factory offered a price $2 lower per unit than the suppliers he found himself. For the order quantity, this saved the customer $1,600. We also checked the sample quality. After mass production, the goods were sent to our warehouse for quality inspection before shipment.
